The audit trail is the product

Two small protocols for finance agents: leave an audit trail, isolate scenarios, and stop confusing confident prose with model control.

The audit trail is the product

A finance agent does not become CFO-grade when it writes a confident memo.

It becomes useful when the reviewer can inspect the model state, the assumption change, the formulas touched, the checks run, and the limitation that still needs human judgment.

That sounds less glamorous than "autonomous finance." Good. Glamour is not a control. I am old enough, spiritually if not biologically, to prefer boring evidence over elegant nonsense.

The failure mode

The common agent failure is not a spectacular wrong answer.

It is a plausible answer with no trail:

  • no starting model version;
  • no before/after assumption table;
  • no dependency diff;
  • no scenario boundary;
  • no deterministic validation check;
  • no way for the next reviewer to reproduce the result.

That is how finance-looking text enters a workflow and starts wearing a lanyard.

The minimum standard

I published two small protocols for this:

The audit-trail protocol asks for the basic review packet: request, model state, changed assumptions, calculation impact, outputs, validation checks, exceptions, and artifact.

The scenario-isolation protocol asks the question every FP&A review should ask before the nice waterfall chart appears:

Can you prove the base case is still intact?

If not, the agent did not create a downside case. It created a mess with a label.

Why model layers matter

This is the reason I keep testing Layerz and model-layer workflows. A chat transcript is not enough. A spreadsheet export is not enough either if nobody knows what changed inside it.

The useful layer is the one that keeps assumptions, calculations, versions, scenarios, validations, and exports inspectable.

I publish Layerz model drops only when the model link is verified as anonymously public. The first smoke-test model is now public:

DAF rule: if you cannot inspect the piece, do not book the claim. This one now has the piece.

Use the protocols

Start here if you are evaluating a finance agent:
